There's no such thing as a software business anymore. I say that as an exited founder building a 7-figure ARR "software" startup. Here's why.

For 40 years, "software" described how you made money: write the code once, sell it a million times at near-zero cost.

The code was the asset.

The code was the moat.

The code was the business.

That era is ending in real time.

When AI produces software for free, software stops being a category and becomes a feature.. something any business bolts on, like a website or a phone number.

Nobody says "we're a website company."

Soon nobody will say "we're a software company" either.

So what replaces it? The expertise economy.

When the tool is free, the only thing worth paying for is the judgment behind it.

Software companies are quietly turning into expertise businesses that ship their knowledge as code.

And service businesses (the ones everyone dismissed as unscalable) are wrapping their expertise in software and scaling for the first time in history.

"software as a service" is walking straight toward "service as a software."

They're going to meet in the middle and merge into one thing.

The line that ever separated them was just the cost of code.. and that cost is gone.

But that is exactly what keeps me up at night:

If expertise is the asset, and expertise doesn't scale - am I just building an agency wearing a SaaS logo?

That's the trap.

Trade knowledge for hours and you've built a job, not a generational company.

So the question I sit with every day at Swan AI** isn't "how do we ship a better software product."

It's "how do we take our scarcest asset - expertise - and deliver it at software scale?"

Sell a service.

Deliver it like software.

Never become just a service business.

Software as a service and service as a software aren't two categories anymore, they're one, meeting in the middle now that the cost of code hit zero, and the only question left is who ships their expertise like software instead of hours.

  • Pull up your last 5 closed deals.

  • Ask what they actually paid for. Not the demo, the outcome.

  • Rewrite one pitch this week without mentioning the product once.

  • See if it still closes.

  • If it does, you were never selling software.

When code is free, what are they actually paying you for?

The moat was never the code, it was always the judgment underneath it, and that's the only thing AI still can't ship for free.
